3ds Max: freaky bones

ok, ok, I don't have much experience working with bones...can anybody tell me what is going on here ? I created a couple of bones and moved the pivot points into position (using the 'affect pivot only' mode). Some of the bones seem to rescale, not sure what is happening. The pivot points are in the right spot, it is just the bone 'tip' that gets messed up. Any ideas ? thanks

The pivot point of the bone is the same as bone root imho.. the tip is usually directed to the following bone in it's chain. By editing the pivot point of the bone you are adjusting the bone itself.
